What waits for you, and your hats
At the top of every page, the count k wait for you says how many things need you. Press it, from any page, and the list opens: each row says what waits and carries the one thing to do about it. When there is nothing, it says Nothing waits for you.
What waits for you
The list holds three kinds of row, worst first:
- Stuck. Something is broken or blocked, and a person has to act: DoneMark cannot read the repository, the default branch is red after a release, an attempt ended with nothing (its key was refused, its runner went silent…), work would not merge with the default branch, or an accepted ask could not merge. - A red default branch names what failed — Failed: unit, e2e — and every release that landed since it was last green, with a link to the failing run. - An accepted ask that could not merge carries Send it round again: one press queues one more attempt to land the judged work on the default branch as it stands today. Where it cannot go now — the lanes are busy, say — the row links to the ask, which says why.
- Ready to judge. Something built waits for your look: an attempt to sign off, or a release whose asks are ready. Its link opens the page where you judge it — for an ask of a release, Looks right or Not quite (see Releases, from plan to live).
- Choices to make. Drafted done when lines to read and approve, and Choose a mockup for an ask whose mockups are drawn — before its release is sent off, since the agent builds to the one you choose.
A row is offered only to somebody who may act on it: a look to a judge of the project, a stuck attempt to somebody who may start work, a choice to somebody who may shape the ask. A reader sees the count at nought.
From the keyboard. On an ask's page, S is Looks right and N is Not quite, and J and K move between the asks of the release still to judge. On a run page outside a release, R puts you in the reason, T in What I tried, and A pressed twice accepts: the first A only arms it for three seconds, because a sealed record is for ever and one stray key must never make one. Esc disarms. No key does anything while you are typing, or with Ctrl, Alt or Cmd held.
Hats
A hat is the part of the work you look after. There are five:

The hats you wear come first. In the list of what waits for you, the rows of the hats you wear come first — a Judge sees what is ready to judge before what is stuck, a Driver the other way round — and the rest follow, worst first. With all five hats, or none chosen, the whole list is worst first. A hat never hides a row.
The rows are the Driver's (what is stuck), the Judge's (what is ready to judge) and the Asker's (drafted lines to approve, mockups to choose). No row is a Keeper’s or an Owner’s yet: wearing only those, the list stays worst first.
A hat changes what you see first, never what you may do. What you may do is still your role and your judge seats (People, seats and invitations).
Choosing them. The first person of a new organisation is asked Which hats do you wear?, with I do everything ticked, and then goes on to the Home. Anybody can change them at any time from Your hats in the menu under their name. An invitation suggests hats from the seat it gives, and the person inviting can change them.
Where the old pages went
- The Desk is the Home, and the list behind the count at the top. Its old address still works and lands on the Home.
- Now and Next became the Home built around releases (30 September 2026).
- The rail down the side became the top bar: Home, Releases, Asks, About and Settings along it; People, Money and Organisation settings under your organisation's name; everything behind ☰ on a phone.
- The board is Releases & changelog: each release with its stage.
- Costs and the Ledger are sections of Money, under your organisation's name in the top bar — see Settings.
